ICM on the bubble: why you must call tighter

ICM (Independent Chip Model) converts your chip stack into real money value based on the payout structure. Its most important consequence: near the bubble, the chips you risk are worth more than the chips you can win. So you must call all-ins with much tighter ranges — while your own shoves actually become more profitable.

The principle in one sentence

In a tournament, doubling your stack does not double your expected winnings: part of the value of every chip you win "leaks" toward the payouts the other players lock up. Losing 1,000 chips therefore costs you more real money than winning 1,000 chips earns you, and that gap peaks on the bubble.

A concrete example

Bubble with 4 players, 3 paid spots, equal stacks. An opponent moves all-in and you know it is a coin flip (50% equity). In chips, the call is neutral. In real money, it is clearly losing: if you lose, you bust with nothing; if you win, your doubled stack does not double your share of the prize pool, because a paid finish is still capped. Meanwhile, the two players who did nothing watch their equity rise without risking a chip. On the bubble, a coin flip is almost always a bad call.

Practical consequences

  • Tighten your calling ranges sharply against all-ins: you need a hand that clearly beats the opposing range, not just a slight edge.
  • Widen your shoves when opponents are under pressure: their obligation to fold gives you free fold equity, especially when your stack covers them.
  • The big stack is the boss of the bubble: it can attack the medium stacks almost risk-free. Medium stacks are the most constrained; the micro stack, meanwhile, plays close to pure chip EV.
  • The ICM effect does not vanish after the bubble: it returns at every pay jump and above all at the final table.

Frequently asked questions

Does ICM also apply in cash games?

No. In cash games, chips have a fixed monetary value: 1 chip = 1 euro, and doubling your stack exactly doubles your potential profit. ICM only exists in tournaments, because prizes are paid out in tiers and you cannot cash out your chips.

How do you calculate ICM at the table?

Nobody calculates ICM exactly while playing: the math relies on the probabilities of finishing in each position, impossible to do in your head. You train away from the table with dedicated tools to internalize the adjustments: call very tight on the bubble, shove wide on the medium stacks, respect the big stack.

Should you fold AK on the bubble?

Sometimes, yes. Facing an all-in from a tight player who covers you, with micro stacks about to bust at another table, folding AK — or even pairs like TT — can be the correct play in real money, even though it would be unthinkable in chip EV. This is exactly the kind of spot ICM training teaches you to recognize.
